Take your ethics and shove it! Narcissists' angry responses to ethical leadership

Abstract

Evoking the agentic model of narcissism, the present study contributes to understanding the nuanced responses to ethical leadership that result from the non-normative, dark personality trait of narcissism. We draw from affective events theory to understand why narcissists respond to ethical leadership with feelings of anger, which then results in withdrawal behaviors. We establish internal validity by testing our model via an experimental design. Next, we establish external validity by testing our theoretical model in a field study of university employees. Together, results from the studies suggest anger mediates the positive relationship between narcissism and withdrawal under conditions of high ethical leadership. We discuss the theoretical and practical implications of our findings.

Ethical leaders model socially acceptable behavior that is prosocial in nature while matching an individual moral-compass with the good of the group (Brown et al., 2005). Ethical leadership is defined as exalting the moral person (i.e., being an ethical example, fair treatment) and the moral manager (i.e., encourage normative behavior, discourage unethical behavior), and has been shown to be related to several beneficial organizational outcomes (Den Hartog, 2015; Mayer et al., 2012). The construct of ethical leadership is not only based on moral/ethical principles, but overtly promoting normative communally beneficial ideals and establishing guidelines for acceptable behavior (Bedi et al., 2016; Brown et al., 2005). Ethical leaders cultivate a reputation founded upon doing the right thing, treating others fairly, and thinking about the common good.

As a contextual factor, ethical leadership presents a situation where employees are presented with expectations and clear standards for normative behavior. Indeed, ethical leaders, by their behavior, convey what behavior is expected, rewarded, and punished (Brown et al., 2005). In other words, ethical leaders set the standard for behavior in the organization and are effective at establishing fair and transparent processes for rewarding performance. Consequently, ethical leadership has been shown to be positively related to task performance and citizenship behavior and negatively related to deviant behaviors (Peng & Kim, 2020).


This research examines how narcissistic individuals respond to ethical leadership, which is characterized by fairness, transparency, and concern for the well-being of employees. The study found that narcissistic individuals are more likely to respond with anger and hostility to ethical leadership compared to non-narcissistic individuals. The researchers suggest that this may be due to the fact that narcissists prioritize their own self-interests and are less concerned with the well-being of others. Ethical leadership, which promotes the well-being of employees, may therefore be perceived as a threat to their self-interests, leading to a negative response.

The study also found that when narcissists were in a leadership position, they were less likely to engage in ethical leadership behaviors themselves. This suggests that narcissistic individuals may not only be resistant to ethical leadership but may also be less likely to exhibit these behaviors themselves. The findings of this research have important implications for organizations and their leaders, as they highlight the challenges of promoting ethical leadership in the presence of narcissistic individuals.

The Psychology of Online Political Hostility: A Comprehensive, Cross-National Test of the Mismatch Hypothesis

Abstract

Why are online discussions about politics more hostile than offline discussions? A popular answer argues that human psychology is tailored for face-to-face interaction and people’s behavior therefore changes for the worse in impersonal online discussions. We provide a theoretical formalization and empirical test of this explanation: the mismatch hypothesis. We argue that mismatches between human psychology and novel features of online environments could (a) change people’s behavior, (b) create adverse selection effects, and (c) bias people’s perceptions. Across eight studies, leveraging cross-national surveys and behavioral experiments (total N = 8,434), we test the mismatch hypothesis but only find evidence for limited selection effects. Instead, hostile political discussions are the result of status-driven individuals who are drawn to politics and are equally hostile both online and offline. Finally, we offer initial evidence that online discussions feel more hostile, in part, because the behavior of such individuals is more visible online than offline.

From Conclusions and General Discussion

In this manuscript, we documented that online political discussions seem more hostile than offline discussions and investigated the reasons why such hostility gap exists. In particular, we provided a comprehensive test of the mismatch hypothesis positing that the hostility gap reflects psychological changes induced by mismatches between the features of online environments and human psychology. Overall, however, we found little evidence that mismatch-induced processes underlie the hostility gap. We found that people are not more hostile online than offline; that hostile individuals do not preferentially select into online (vs. offline) political discussions; and that people do not over-perceive hostility in online messages. We did find some evidence for another selection effect: Non-hostile individuals select out from all, hostile as well as non-hostile, online political discussions. Thus, despite the use of study designs with high power, the present data do not support the claim that online environments produce radical psychological changes in people.

Our ambition with the present endeavor was to initiate research on online political hostility, as more and more political interactions occur online. To this end, we took a sweeping approach, built an overarching framework for understanding online political hostility and provided a range of initial tests. Our work highlights important fruitful avenues for future research. First, future studies should assess whether mismatches could propel hostility on specific environments, platforms or situations, even if these mismatches do not generate hostility in all online environments. Second, all our studies were conducted online and, hence, it is key for future research to assess the mismatch hypothesis using behavioral data from offline discussions. Contrasting online versus offline communications directly in a laboratory setting could yield important new insights on the similarities and differences between these environments. Third, there is mounting evidence that, at least in the USA, online discussions are sometimes hijacked by provocateurs such as employees of Russia’s infamous Internet Research Agency. While recent research implies that the amount of content generated by these actors is trivial compared to the volume of social media discussions (Bail et al. 2020), the activities of such actors may nonetheless contribute to instilling hostility online, even among people not predisposed to be hostile offline.

How Bullying Manifests at Work — and How to Stop It

While the organizational costs of incivility and toxicity are well documented, bullying at work is still a problem. An estimated 48.6 million Americans, or about 30% of the workforce, are bullied at work. In India, that percentage is reported to be as high as 46% or even 55%. In Germany, it’s a lower but non-negligible 17%. Yet bullying often receives little attention or effective action.

To maximize workplace health and well-being, it’s critical to create workplaces where all employees — regardless of their position — are safe. Systemic, organizational-level approaches can help prevent the harms associated with different types of bullying.

The term workplace bullying describes a wide range of behaviors, and this complexity makes addressing it difficult and often ineffective. Here, we’ll discuss the different types of bullying, the myths that prevent leaders from addressing it, and how organizations can effectively intervene and create a safer workplace.

The Different Types of Bullying

To develop more comprehensive systems of bullying prevention and support employees’ psychological well-being, leaders first need to be aware of the different types of bullying and how they show up. We’ve identified 15 different features of bullying, based on standard typologies of aggression, data from the Workplace Bullying Institute (WBI), and Ludmila’s 25+ years of research and practice focused on addressing workplace aggression, discrimination, and incivility to create healthy organizational cultures.

These 15 features can be mapped to some of the common archetypes of bullies. Take the “Screamer,” who is associated with yelling and fist-banging or the quieter but equally dangerous “Schemer” who uses Machiavellian plotting, gaslighting, and smear campaigns to strip others of resources or push them out. The Schemer doesn’t necessarily have a position of legitimate power and can present as a smiling and eager-to-help colleague or even an innocent-looking intern. While hostile motivation and overt tactics align with the Screamer bully archetype and instrumental, indirect, and covert bullying is typical of the Schemer, a bully can have multiple motives and use multiple tactics — consciously or unconsciously.

Caroline mediated a situation that illustrates both conscious and unconscious dynamics. At the reception to celebrate Ewa’s* national-level achievement award, Harper, her coworker, spent most of the time talking about her own accomplishments, then took the stage to congratulate herself on mentoring Ewa and letting her take “ownership” of their collective work. But there had been no mentorship or collective work. After overtly and directly putting Ewa down and (perhaps unconsciously) attempting to elevate herself, Harper didn’t stop. She “accidentally” removed Ewa from crucial information distribution lists — an act of indirect, covert sabotage.  

In another example, Ludmila encountered a mixed-motive, mixed-tactic situation. Charles, a manager with a strong xenophobic sentiment, regularly berated Noor, a work visa holder, behind closed doors — an act of hostile and direct bullying. Motivated by a desire to take over the high-stakes, high-visibility projects Noor had built, Charles also engaged in indirect, covert bullying by falsifying performance records to make a case for her dismissal.

Towards a Social Psychology of Cynicism

Abstract

Cynicism is the attitude that people are primarily motivated by self-interest. It tracks numerous negative outcomes, and yet many people are cynical. To understand this “cynicism paradox,” we review and call for more social psychological work on how cynicism spreads, with implications for how we might slow it down.

The Cynicism Paradox

Out of almost 8,000 respondents from 41 countries, many agree that “powerful people tend to exploit others” or that “kind-hearted people usually suffer losses”. This indicates widespread cynicism, the attitude that people are primarily motivated by self-interest, often accompanied by emotions such as contempt, anger, and distress, and antagonistic interactions with others. What explains such cynicism? Perhaps it reflects a realistic perception of the suffering caused by human self-interest. But workin social psychology regularly demonstrates that attitudes are not always perfect  mirrors of reality.  We will argue  that  people  often  overestimate self-interest,  create  it through their expectations, or overstate their own to not appear naïve. Cynicism rises when people witness self-interest, but social psychology –so far relatively quiet on the topic –can explain why they get trapped in this worldview even when it stops tracking reality.

Cynicism is related, but not reducible to, a lack of trust. Trust is often defined as accepting vulnerability based on positive expectations of others. Generalized trust implies a general tendency to  have  positive  expectations  of  others,  and  shares  with  cynicism  the  tendency  to  judge  the character of a whole group of people. But cynicism is more than reduced positive expectations.It entails a strongly negative view of human nature. The intensity of cynicism’s hostility further differentiates it from mere generalized distrust. Finally, while people can trust and distrust others’ competence,  integrity,  and  predictability,  cynicism  usually  focuses  on  judgments  of  moral character.  This  differentiates  cynicism  from  mere  pessimism,  which  encompasses  any  negative beliefs about the future, moral or non-moral alike.

Beyond Populism: The Psychology of Status-Seeking and Extreme Political Discontent

Abstract

Modern democracies are currently experiencing destabilizing events including the emergence of demagogic leaders, the onset of street riots, circulation of misinformation and extremely hostile political engagements on social media. Some of the forms of discontent are commonly argued to be related to populism. In this chapter, however, we argue that the evolved psychology of status-seeking lies at the core of this syndrome of extreme political discontent. Thus, social status constitutes one of the key adaptive resources for any human, as it induces deference from others in conflicts of interest. Prior research has identified two routes to status: Privilege acquired through service and dominance acquired through coercion. We argue that extreme political discontent involves behaviors aimed at dominance through engagement in either individual aggression or in mobilization processes that facilitate coalitional aggression. Consistent with this, we empirically demonstrate that measures of status-seeking via dominance correlate with indices of a large number of extreme forms of political discontent and do so more strongly than a measure of populism. Finally, we argue that the reason why dominance strategies become activated in the context of modern democratic politics is that increased inequality activates heightened needs for status and, under such conditions, dominance for some groups constitutes a more attainable route to status than prestige.

Towards depolarized societies 

Understanding the psychological and structural roots of extreme discontent is key if we are to move  towards more peaceful societies.  An exclusive focus on populism might lead to the expectation that the  roots of discontent are value-based. For example, the rise of right-wing populism may suggest that  frustrations are rooted in a decreasing respect for authorities and traditional forms of life. If that was indeed the case, a depolarized society might be reached only if non-populists were willing to compromise on important political values and to a larger extent embrace tradition and authority.

In contrast, the present arguments and results suggest that the true roots of the most extreme forms of discontent are less based on a conflict of abstract political values and more on a lack of social status and recognition. If so, the path towards depolarization lies in more inclusion and more equality, for example, based on an affirmation of the classical liberal doctrine of the importance of  open,  non-dominant  exchange  of  arguments  (Popper,  1945).  Unfortunately,  this  is  not something  that can be fixed quickly, as would be  the case  if discontent was rooted  in transient factors such as the behavior of social media algorithms.  Rather, depolarization requires difficult structural changes that alleviates the onset of dominance motivations.

Walking on Eggshells With Trainees in the Clinical Learning Environment—Avoiding the Eggshells Is Not the Answer.

Every trainee inevitably will encounter material or experiences that create discomfort. These situations are necessary for growth and faculty should be able to have the freedom in those situations to challenge the trainee’s assumptions.5 However, faculty have expressed concern that in the effort to manage the imbalance of power and protect trainees from the potential of abuse and harassment, we have labeled difficult conversations and discomfort as maltreatment. When faculty feel that the academic institution sides with trainees without considering the faculty member’s perspective and actions, they may feel as if their reputation and hard work as an educator has been challenged or ruined. For example, if a trainee reports a faculty member for creating a “sexually hostile” environment because the faculty has requested that the trainee take explicit sexual histories of adolescents, it may result in the faculty avoiding this type of difficult conversation and lead to a lack of skill development in trainees. Another unintended consequence is that trainees will not gain skills in having difficult conversations with their faculty, and without feedback they may not grow in their clinical expertise. As our workforce becomes increasingly diverse and we care for a range of populations, the likelihood of misunderstandings and the need to talk about sensitive topics and have difficult conversations increases.

There are several ways to create an environment that fosters the ability for trainees and faculty to walk across eggshells without fear. It is important to continue medical school training regarding unconscious bias, cultural sensitivity, and communication skills. This should include helping trainees not only apply these skills with each other and with their patients but also with their faculty. Trainees are likely to have as many unconscious biases toward their faculty as their faculty have toward them. For example, one study found that at one institution, female medical school faculty were given significantly lower teaching evaluations by third-year medical students in all clerkship rotations compared with male medical school faculty. Pediatrics showed the second largest difference, with surgery having the greatest difference.

The Importance of Making the Moral Case for Immigration

The parallels between racial discrimination and hostility to immigration were in fact noted by such nineteenth century opponents of slavery as Abraham Lincoln and Frederick Douglass. These similarities suggest that moral appeals similar to those made by the antislavery and civil rights movements can also play a key role in the debate over immigration.

Moral appeals were in fact central to the two issues on which public opinion has been most supportive of immigrants in recent years: DACA and family separation. Overwhelming majorities supporting letting undocumented immigrants who were brought to America as children stay in the US, oppose the forcible separation of children from their parents at the border. In both cases, public opinion seems driven by considerations of justice and morality, not narrow self-interest (although letting DACA recipients stay would indeed benefit the US economy). Admittedly, these are relatively "easy" cases because both involve harming children for the alleged sins of their parents. But they nonetheless show the potency of moral considerations in the immigration debate. And most other immigration restrictions are only superficially different: instead of punishing children for their parents' illegal border-crossing, they victimize adults and children alike because their parents gave birth to them in the wrong place.

The key role of moral principles in struggles for liberty and equality should not be surprising. Contrary to popular belief, voters' political views on most issues are not determined by narrow self-interest. Public attitudes are instead generally driven by a combination of moral principles and perceived benefits to society as a whole. Immigration is not an exception to that tendency.

This is not to say that voters weigh the interests of all people equally. Throughout history, they have often ignored or downgraded those of groups seen as inferior, or otherwise undeserving of consideration. Slavery and segregation persisted in large part because, as Supreme Court Chief Justice Roger Taney notoriously put it, many whites believed that blacks "had no rights which the white man was bound to respect." Similarly, the subordination of women was not seriously questioned for many centuries, because most people believed that it was a natural part of life, and that men were entitled to rule over the opposite sex. In much the same way, today most people assume that natives are entitled to keep out immigrants either to preserve their culture against supposedly inferior ways or because they analogize a nation to a house or club from which the "owners" can exclude newcomers for almost any reason they want.

Of Tooth and Claw: Predator Self-Identifications Mediate Gender Differences in Interpersonal Arrogance

Abstract

Men often score higher than women do on traits or tendencies marked by hostile dominance. The purpose of the present research was to contribute to an understanding of these gender differences. Four studies (total N = 494 U.S. undergraduates) administered a modified animal preference test in which participants could choose to be predator or prey animals, but not labeled as such. Men were consistently more interested in being predator animals than women were, displaying a sort of hostile dominance in their projective preferences. Predator self-identifications, in turn, mediated gender differences in outcomes related to hostile dominance. Studies 1 and 2 provided initial evidence for this model in the context of variations in interpersonal arrogance, and Studies 3 and 4 extended the model to nonverbal displays and daily life prosociality, respectively. The findings indicate that gender differences in hostile dominance are paralleled by gender differences in preferring to think about the self in predator-like terms. Accordingly, the findings provide new insights into aggressive forms of masculine behavior.
