Fast, Frugal, and (Sometimes) Wrong

Abstract

Do moral heuristics operate in the moral domain? If so, do they lead to moral errors? This brief essay offers an affirmative answer to both questions. In so doing, it responds to an essay by Gerd Gigerenzer on the nature of heuristics, moral and otherwise. While focused on morality, the discussion bears on the general debate between those who emphasize cognitive errors, sometimes produced by heuristics, and those who emphasize the frequent success of heuristics in producing sensible judgments in the real world. General claims are that it is contentious to see moral problems as ones of arithmetic, and that arguments about moral heuristics will often do well to steer clear of contentious arguments about what morality requires.

But no one should deny that in many contexts, moral and other heuristics, in the form of simple rules of thumb, lead to moral error on any plausible view of morality. Consider, for example, the idea, emphasized by Gigerenzer, that one ought to do as the majority does, a source of massive moral blunders (see Sunstein, 2003). Or consider the fast and frugal idea that one ought not to distort the truth—a heuristic that generally works well, but that also leads (in my view) to moral error when, for example, the distortion is necessary to avoid significant numbers of deaths. Or consider the act- omission distinction, which makes moral sense in many domains, but which can lead to unsupportable moral judgments as well (Baron, 2004).

Do The Right Thing: Making Ethical Decisions in Everyday Life

Overview

Something happens — a moment of injustice, a threat to the nation, a potentially criminal act. Why do some people speak out or take action, while others remain silent? And how can we encourage more people to recognize the moment when bravery is required?

In this lesson, we explore ethical dilemmas that face normal people around the world, in all walks of life. Some of their cases are familiar, while others are obscure. But they hold one thing in common: They feature individuals who followed the guidance of their own moral code, often risking personal injury or community censure to do so. We’ll ask students to examine the underlying characteristics of such episodes, and consider whether some acts are more deserving of support than others.

Testosterone Inhibits Trust but Promotes Reciprocity

Abstract

The steroid hormone testosterone has been associated with behavior intended to obtain or maintain high social status. Although such behavior is typically characterized as aggressive and competitive, it is clear that high social status is achieved and maintained not only through antisocial behavior but also through prosocial behavior. In the present experiment, we investigated the impact of testosterone administration on trust and reciprocity using a double-blind randomized control design. We found that a single dose of 0.5 mg of testosterone decreased trust but increased generosity when repaying trust. These findings suggest that testosterone may mediate different types of status-seeking behavior. It may increase competitive, potentially aggressive, and antisocial behavior when social challenges and threats (i.e., abuse of trust and betrayal) need to be considered; however, it may promote prosocial behavior in the absence of these threats, when high status and good reputation may be best served by prosocial behavior.

The Straight Path

As I wrote in the introduction to Lying, Ronald A. Howard was one of my favorite professors in college, and his courses on ethics, social systems, and decision making did much to shape my views on these topics. Last week, he was kind enough to speak with me at length about the ethics of lying. The following post is an edited transcript of our conversation.

Ronald A. Howard directs teaching and research in the Decision Analysis Program of the Department of Management Science and Engineering at Stanford University.  He is also the Director of the Department’s Decisions and Ethics Center, which examines the efficacy and ethics of social arrangements.  He defined the profession of decision analysis in 1964 and has since supervised several doctoral theses in decision analysis every year.  His experience includes dozens of decision analysis projects that range over virtually all fields of application, from investment planning to research strategy, and from hurricane seeding to nuclear waste isolation.  He was a founding Director and Chairman of Strategic Decisions Group and is President of the Decision Education Foundation, an organization dedicated to bringing decision skills to youth.  He is a member of the National Academy of Engineering, a Fellow of INFORMS and IEEE, and the 1986 Ramsey medalist of the Decision Analysis Society.  He is the author, with Clint Korver, of Ethics for the Real World: Creating a Personal Code to Guide Decisions in Work and Life.

Harris: Let’s return to the case in which you are in the presence of someone who seems likely to act unethically. Can you say more about honesty in those situations?

Howard: Well, I’d make a distinction between the maxim-breakers—in other words, a person who is harming others or stealing—and those who are merely lying or otherwise speaking unethically. Lying is not a crime unless it’s part of a fraud. If someone asks for directions to Wal-Mart, and you know the way but you send them walking in the opposite direction—it’s not a nice thing to do, but it’s not a crime. Imagine if they came back with a policeman and said, “That’s the man who misdirected me.” You could say, “Yeah, I did. It just so happens that I like to watch people wandering in the wrong direction.” That’s not a crime.  It’s not nice behavior. It might be reason for someone to boycott your business, or to exclude you from certain groups, but it’s not going to land you in jail.

I make a careful distinction between what I call “maxim violations”—interfering with peaceful, honest people—and everything else.

Harris: Yes, I see. It breaks ethics into two different categories—one of which gets promoted to the legal system to protect people from various harms.

Howard: In fact, there are also two categories in the domain of lying. The first is where people acknowledge the problem—people obviously get hurt by lies—and then the other cases where more or less everyone tends to lie and feels good about it, or sees no alternative to it. That’s why your book is so important—because people think it’s a good thing to tell so-called “white” lies. Saying “Oh, you look terrific in that dress,” even when you believe it is unattractive, is a “white” lie justified by not hurting the person’s feelings.

The example that came up in class yesterday was, do you want that mirror-mirror-on-the-wall-who’s-the-fairest-of-them-all device, or do you want a mirror that shows you what you really look like? Or imagine buying a car that came with a special option that gave you information that you might prefer to the truth: When you wanted to go fast, it would indicate that you were going even faster than you were. When you passed a gas station, it would tell you that you didn’t need any gas. Of course, nobody wants that. Well, then, why would you want it in your life in general?

The firing of the basketball coach at Rutgers University: Who controls the narrative?

This past week Rutgers University fired its basketball coach, Mike Rice, and pressured its athletic director to resign. For our European colleagues, Rutgers is the major public university in the state of New Jersey. An assistant basketball coach for the university’s basketball team, Erick Murdock, unhappy over what he described as his dismissal ten months ago, created video footage of Coach Rice hitting players during practice and calling them “faggots” and “homos.” ESPN got hold of the video, most likely from Murdock’s lawyer, and the university, upon learning that ESPN was about to file a report, released the video to the public. The video created a public relations scandal leading to Rice’s firing and the athletic director’s resignation. Some faculty members asked that the University's president, Robert Barchi, resign. The press focused on the video and the coach’s distasteful if not abusive behavior. But journalists paid little to attention to a report the university’s outside counsel wrote several months before the video’s release.  The report, conveys a much more nuanced picture of Rice’s behavior and its meaning. In the popular press Murdock was a whistle blower who was fired after he complained about the Coach’s abusive behavior. But nothing could be farther from the truth. This gap sheds important light on the challenges we face in situating information in its appropriate context. In fact, this case suggests that the "information revolution" strips information from its context.  This is why executives can no longer control the public narrative about the institutions they lead. Their leadership is jeopardized.

Let’s consider four features of the popular narrative about Coach Rice’s behavior. My goal is to not defend or condemn his behavior. Instead, I want to show that when we consider the context of a seemingly straightforward narrative, -- a whistle blowing hero brings down a villain-- its simplicity and evident standing as a morality tale is undermined. We have to ask, “What is real?”  Below, I introduce each section of my analysis by first  italicizing the feature of the narrative I propose to examine.

Context and Moral Behavior

Context matters.  This may not sound like a profound conclusion, but behavioral science reveals that it’s one we often overlook in pondering human nature.  We hear the news about the latest fraud case or the crowd that stood idly by with an emergency going on right in front of it, and we chalk up the events to bad apples—simply people with poor personalities behaving poorly.

But this worldview oversimplifies.  How do we most accurately predict whether individuals will rise to the occasion in an emergency?  By examining the specifics of the situation.  In a famous study at Princeton, seminary students had to walk across campus to give a talk on an assigned topic.  Researchers arranged for students to pass by a shabbily dressed actor stooped over and coughing in a doorway.  Fewer than half stopped to help, in some instances literally stepping over a man in apparent need on their way to discuss the parable of the Good Samaritan.  Personality differences weren’t the best predictors of their behavior.  Rather, the simple matter of whether or not they were running late was most influential.

This hidden power of situations has far-reaching implications.  We’re more influenced by the actions of those around us than we’d like to believe.  Even our private sense of identity is highly context-dependent.  Or consider research in my lab on the observable effects of a group’s diversity on its performance.  How does diversity influence groups?  It depends.  Create a situation in which people are primarily focused on making a good impression and their anxiety tends to undermine communication and social skills.  Tell them instead to focus on maximizing task performance and not only does performance improve, but people also wind up getting along better.  In short, human nature is far more malleable and context-dependent than we assume it is.
