What Is Psychological Safety?

Why is psychological safety important?

First, psychological safety leads to team members feeling more engaged and motivated, because they feel that their contributions matter and that they’re able to speak up without fear of retribution. Second, it can lead to better decision-making, as people feel more comfortable voicing their opinions and concerns, which often leads to a more diverse range of perspectives being heard and considered. Third, it can foster a culture of continuous learning and improvement, as team members feel comfortable sharing their mistakes and learning from them. (This is what my boss was doing in the opening story.)

All of these benefits — the impact on a team’s performance, innovation, creativity, resilience, and learning — have been proven in research over the years, most notably in Edmondson’s original research and in a study done at Google. That research, known as Project Aristotle, aimed to understand the factors that impacted team effectiveness across Google. Using over 30 statistical models and hundreds of variables, that project concluded that who was on a team mattered less than how the team worked together. And the most important factor was psychological safety.

Further research has shown the incredible downsides of not having psychological safety, including negative impacts on employee well-being, including stress, burnout, and turnover, as well as on the overall performance of the organization.

How do you create psychological safety?

Edmondson is quick to point out that “it’s more magic than science” and it’s important for managers to remember this is “a climate that we co-create, sometimes in mysterious ways.”

Anyone who has worked on a team marked by silence and the inability to speak up, knows how hard it is to reverse that.

A lot of what goes into creating a psychologically safe environment are good management practices — things like establishing clear norms and expectations so there is a sense of predictability and fairness; encouraging open communication and actively listening to employees; making sure team members feel supported; and showing appreciation and humility when people do speak up.

There are a few additional tactics that Edmondson points to as well.


Here are some of my thoughts about psychological safety:
  • It is not the same as comfort. It is okay to feel uncomfortable sometimes, as long as you feel safe to take risks and speak up.
  • It is not about being friends with everyone on your team. It is about creating a respectful and inclusive environment where everyone feels like they can belong.
  • It takes time and effort to build psychological safety. It is not something that happens overnight.

Wise teamwork: Collective confidence calibration predicts the effectiveness of group discussion

Abstract

‘Crowd wisdom’ refers to the surprising accuracy that can be attained by averaging judgments from independent individuals. However, independence is unusual; people often discuss and collaborate in groups. When does group interaction improve vs. degrade judgment accuracy relative to averaging the group's initial, independent answers? Two large laboratory studies explored the effects of 969 face-to-face discussions on the judgment accuracy of 211 teams facing a range of numeric estimation problems from geographic distances to historical dates to stock prices. Although participants nearly always expected discussions to make their answers more accurate, the actual effects of group interaction on judgment accuracy were decidedly mixed. Importantly, a novel, group-level measure of collective confidence calibration robustly predicted when discussion helped or hurt accuracy relative to the group's initial independent estimates. When groups were collectively calibrated prior to discussion, with more accurate members being more confident in their own judgment and less accurate members less confident, subsequent group interactions were likelier to yield increased accuracy. We argue that collective calibration predicts improvement because groups typically listen to their most confident members. When confidence and knowledge are positively associated across group members, the group's most knowledgeable members are more likely to influence the group's answers.

Conclusion

People often display exaggerated beliefs about their skills and knowledge. We misunderstand and over-estimate our ability to answer general knowledge questions (Arkes, Christensen, Lai, & Blumer, 1987), save for a rainy day (Berman, Tran, Lynch Jr, & Zauberman, 2016), and resist unhealthy foods (Loewenstein, 1996), to name just a few examples. Such failures of calibration can have serious consequences, hindering our ability to set goals (Kahneman & Lovallo, 1993), make plans (Janis, 1982), and enjoy experiences (Mellers & McGraw, 2004). Here, we show that collective calibration also predicts the effectiveness of group discussions. In the context of numeric estimation tasks, poorly calibrated groups were less likely to benefit from working together, and, ultimately, offered less accurate answers. Group interaction is the norm, not the exception. Knowing what we know (and what we don't know) can help predict whether interactions will strengthen or weaken crowd wisdom.

Building An Ethics-First Employee Culture Is Crucial For All Leaders

When leaders lead proactively, encouraging employees to come forward with an opinion or idea, employees feel safe, heard and ready to improve their company culture from the inside out. Whether you’re running a technology giant or a small startup, it’s no overnight shift. But you can start small by asking questions, taking feedback seriously and celebrating your team’s autonomy.

The Desirability of Storytellers

Storytelling is a universal human trait. It emerges spontaneously in childhood, and exists in all cultures thus far studied. It’s also ancient: Some specific stories have roots that stretch back for around 6,000 years. As I’ve written before, these tales aren’t quite as old as time, but perhaps as old as wheels and writing. Because of its antiquity and ubiquity, some scholars have portrayed storytelling as an important human adaptation—and that’s certainly how Migliano sees it. Among the Agta, her team found evidence that stories—and the very act of storytelling—arose partly as a way of cementing social bonds, and instilling an ethic of cooperation.

In fact, the Agta seemed to value storytelling above all else. Good storytellers were twice as likely to be named as ideal living companions as more pedestrian tale spinners, and storytelling acumen mattered far more all the other skills. “It was highly valued, twice as much as being a good hunter,” says Migliano. “We were puzzled.”

Skilled Agta storytellers are more likely to receive gifts, and they’re not only more desirable as living companions—but also as mates. On average, they have 0.5 more children than their peers. That’s a crucial result. Stories might help to knit communities together, but evolution doesn’t operate for the good of the group. If storytelling is truly an adaptation, as Migliano suggests, it has to benefit individuals who are good at it—and it clearly does.

“It’s often said that telling stories, and other cultural practices such as singing and dancing, help group cooperation, but real-world tests of this idea are not common,” says Michael Chwe, a political scientist at the University of California, Los Angeles, who studies human cooperation. “The team’s attempt to do this is admirable.”
